Panasonic Shifts India Leadership Back to Japanese Executives

Panasonic has put executives from its Japanese headquarters in key India leadership positions, reversing an earlier localisation drive. The changes follow exits from refrigerators and washing machines, workforce reductions and a sharper focus on air conditioners.

Japanese executives take key India roles

Panasonic has shifted its senior leadership in India towards executives from its Japanese headquarters, moving away from a strategy launched five years ago to place more operations under Indian management. The changes come as the company reshapes its presence in a competitive consumer durables market, following product-category exits and workforce reductions.

According to The Economic Times, Kazuki Sato has been appointed executive director of Panasonic Life Solutions India, its flagship entity, and will work from Gurugram. Other recent leadership changes include Yoshiyuki Kato becoming managing director and chief executive officer, while Hirokazu Kamoda, who has been heading the air-conditioner division, has taken on the additional role of deputy managing director.

An unnamed executive familiar with the developments described the organisation as now predominantly led by expatriate executives from headquarters. That characterisation amounts to a reversal of the earlier Indian-leadership approach; the company's own explanation emphasised organisational support and its longer-term growth plans rather than the nationality of its managers.

Company links appointments to expansion plans

In an emailed response, a Panasonic Life Solutions India spokesperson said Sato's assignment would centre on strengthening support functions across the country and preparing the organisation for future business expansion. The spokesperson also confirmed that Kato leads the India business.

Kamoda's additional responsibility as deputy managing director is intended to improve coordination across functions, the spokesperson said. Taken together, the company presented the appointments as a deliberate effort to pair business leadership with a stronger organisational support structure as it pursues its long-term plans in India.

The changes follow the departure of two senior Indian executives. Former India chairman Manish Sharma stepped down in November 2025 after spending more than a decade with Panasonic. Sandeep Sehgal, another company veteran, also left his position as director and head of sales at Panasonic Life Solutions India.

Sehgal subsequently joined competitor Havells India as executive vice president for sales in its Lloyd business. The report did not establish that either departure was caused by the shift towards Japanese leadership, and the sequence of appointments and exits should not by itself be read as evidence of such a link.

A smaller operation after appliance exits

The management reshuffle follows a substantial narrowing of Panasonic's appliance business in India. Around the middle of 2025, the India unit left the refrigerator and washing-machine categories and reduced headcount by more than 10%, concentrating instead on air conditioners.

At the time, the company cited a worldwide restructuring intended to withdraw from loss-making businesses. Its refrigerator and washing-machine operations in India had struggled against aggressive competition from Indian and Korean rivals; the report named Voltas, Samsung and LG among the competitors.

The unnamed executive said operations had been scaled down and employee departures were continuing through natural attrition. While no further layoffs were taking place at the time of the report, the executive put staffing at roughly half its previous level. The account did not specify the comparison date or provide an absolute employee count.

That reported halving should therefore be distinguished from the earlier reduction of more than 10%: the two figures are not presented against a clearly defined common baseline. Panasonic has also reduced the size of its Gurugram corporate headquarters by half, in line with its smaller workforce.

Air conditioners provide a growth signal

Despite the retrenchment elsewhere, Panasonic has reported growth in residential air conditioners. In July 2026, Panasonic Life Solutions India said that business had expanded 50% year-on-year during the summer.

The report also put the company's FY25 sales at ₹11,500 crore and net profit at ₹1,100 crore. These company-level financial figures are distinct from the seasonal growth rate for residential air conditioners and should not be treated as results for that category alone.

The information supplied does not include a detailed investment schedule, a quantified expansion target or a timetable for additional hiring. For now, the stated next step is to strengthen organisational capabilities under the newly configured leadership.

India's market opportunity remains substantial

The restructuring comes against a wider forecast of rising Indian demand. A September 2026 report by Boston Consulting Group and the Confederation of Indian Industry estimated that consumer durables sales could reach ₹3.25 lakh crore by 2030, with growth of 8–10%.

The report identified higher household incomes, easier financing, premiumisation and replacement purchases as demand drivers. It also warned that, at the prevailing pace of localisation, imports could still meet a large share of the projected demand.

That industry-wide warning concerns domestic production and supply, a separate issue from who occupies senior management positions. The supplied account does not establish how Panasonic's leadership changes will affect its Indian sourcing or manufacturing footprint.
